Validate tutorial on React on Rails 17.2.1 RC - #871
Checkpoint on verification: Adequate with accepted gaps.
Summary
Tutorial users can validate the React on Rails 17.2.1 candidate with compatible React/RSC 19.3.1 packages. Ruby 3.4.9 restores CI setup, and consistent test-mode prebuild prevents RSC artifact mismatch.

Intent
Why: The tutorial still used React on Rails 17.2.0 and RSC 19.3.0; this release gate needs the published candidate.
Safe because: Frozen installs, builds, full local validation, browser checks, and independent reviews cover the committed tree.
Review effort: 4 of 5, threshold: read every line and run it yourself. Floor 4: changes trust, merge, authentication, or release paths (.github/workflows/demo-fleet-smoke.yml).
Scope: Candidate package pins and locks, coherent Ruby 3.4.9 runtime and CI inputs, and version documentation. (12 files, +63 / −63 lines)
Validation passed; local review completed at 6c654c2 (evidence).
Not verified: Merge submission waits for independent fleet audit clearance of this head. The actual preview was built and deployed; both workloads report readyLatest with the exact PR image.
Evidence and limitations
Validation and review:validate passed (exit 0); local review by anthropic/claude, openai/codex (attestation) at 6c654c2.
BUNDLE_FROZEN=true .agents/bin/validate passed under Ruby 3.4.9: 76 RSpec examples and 4 Jest suites / 16 tests; Ruby lint passed.
Cold CI replay failed on candidate and baseline with mixed build modes. Test-mode prebuild passed 76 examples and preserved artifact hashes; actionlint passed.
Exact-head hosted smoke, RSpec, JavaScript and lint passed. The actual preview build/deploy passed. Browser checks on 2026-10-27 passed SSR, comment markdown, client navigation, hydrated RSC controls, refresh and simulated-error Retry.
Not verified: Post-merge workflow exercise remains tracked in issue #872.
Ruby compatibility and workflow exercise
Ruby 3.4.6 could not be installed on the new Ubuntu runner. The patch aligns runtime, Docker and CI inputs to Ruby 3.4.9 while preserving package dependencies. Post-merge exercise issue. Reverting restores prior runtime and package pins.
Reviews and retained evidence
Both configured local reviewers completed this head; no open findings remain. Conditional lockfile and mise concerns were disproved against the committed tree and actual wrapper runtime. Raw command results, reviewer originals and recovery/usage identifiers are retained privately; this public description omits those identifiers.
CI build-mode diagnosis
The old workflow prebuilt development-mode assets before test-mode RSpec requests. Cold requests recompiled the bundles and correctly triggered the artifact consistency guard. The unchanged 17.2.0 baseline reproduced the same failure. Removing the override aligns both stages; the security guard remains intact.
Each measured step is a helper run recorded on the machine that ran it. A step logged on a machine that never updated this description is missing, so the totals can be partial. A step can overlap the stretches above.
Agent-reported use is the agent’s account. The agent selects Corroborated when a record confirms invocation or loading. Shaka does not check that record or instruction compliance. Completeness is not verified.

Walkthrough
The tutorial updates its Ruby version from 3.4.6 to 3.4.9. It also updates React on Rails Pro and related JavaScript dependency pins, documents revised version targets, and removes the NODE_ENV=development override from the RSpec Shakapacker build.
Changes
Runtime and dependency version updates
Layer / File(s)
Summary
Update Ruby version declarations and CI .ruby-version, Gemfile, .controlplane/Dockerfile, .github/workflows/*, README.md, conductor-setup.sh
Project configuration, the Docker build, CI workflows, and documentation specify Ruby 3.4.9 instead of 3.4.6. The RSpec Shakapacker build uses the job’s configured NODE_ENV=test. The version check in conductor-setup.sh remains unchanged.
Update dependency pins and documented targets Gemfile, package.json, README.md
The Gemfile and JavaScript package pins update React on Rails Pro and related versions. The README lists updated React, React Server Components, Shakapacker, and React on Rails Pro targets.
shakacode/react-webpack-rails-tutorial issue 872: This PR updates the Ruby versions and workflows named in the issue. The issue also requests post-merge verification, which these changes do not provide.
shakacode/react_on_rails issue 5245: This PR updates the tutorial’s pins to the React on Rails 17.2.1 release candidate versions named in the release gate.

Explanation
The title "Validate tutorial on React on Rails 17.2.1 RC" is specific and matches the main objective of PR #871. The changeset updates the tutorial's React on Rails pins to 17.2.1 RC, aligns React/RSC packages to 19.3.1, and moves Ruby to 3.4.9, and the objectives describe a validation run under Ruby 3.4.9. The title names the version and release candidate. It does not mention the Ruby 3.4.9 alignment, but that is a supporting change, not the primary one.

- **Inspected:** only the supplied diff (`Gemfile`, `Gemfile.lock`, `README.md`, `package.json`, `yarn.lock`) and the trusted base `AGENTS.md`.
- **Repository access:** none. The checkout path `[private local path withheld]` is outside the restricted working directory, and the working directory is empty. I could not read any file outside the diff, search the repo, or run commands.
- **Tests run:** none. I could not run code, and the review rules forbid running candidate code.
- **Missing context:**
- Whether a `pnpm-lock.yaml` exists.
- The rest of `Gemfile.lock`, including any `CHECKSUMS` section.
- CI workflows and the deploy config (cpflow/Procfile).
- Other references to the old versions, such as `19.2.8`, `17.2.0` or `17.1.0` in docs, Dockerfiles or `.agents/`.
- Peer-dependency ranges of the other React packages, such as `react-test-renderer` or testing-library.
- CI or test results for this commit.
- **Lockfile consistency within the diff:**
- `react-on-rails-pro@17.2.1-rc.0` depends on `react-on-rails 17.2.1-rc.0`, and the lockfile has that entry.
- `react-on-rails-rsc@19.3.1` needs `react-server-dom-webpack ~19.3.0`, and 19.3.1 satisfies that.
- `react-dom@19.3.1` needs `scheduler ^0.28.0`, and that entry is present. The `scheduler@^0.27.0` entry was removed, which means nothing else in the lockfile still requested 0.27.
- The gem's `17.2.1.rc.0` matches the npm `17.2.1-rc.0`; that is the usual gem/npm prerelease spelling.
- The README now matches `Gemfile`/`package.json`. Before this change it was out of date: it listed 17.1.0, shakapacker 10.2.0 and React 19.2.8 while the Gemfile was on 17.2.0. So this change fixes doc drift rather than adding any.

Findings
no findings
The manifests, lockfiles, and README targets agree. No gate or permission changes appear in the diff.
Observation: no tests changed, and no inspected test specifically establishes behavior that fails when this upgrade is reverted. Existing specs cover SSR output, RSC payload framing, refresh, and error recovery; successful execution against the upgraded dependencies remains unverified.

CI workflows and the deploy config (cpflow/Procfile).
Other references to the old versions, such as 19.2.8, 17.2.0 or 17.1.0 in docs, Dockerfiles or .agents/.
Peer-dependency ranges of the other React packages, such as react-test-renderer or testing-library.
CI or test results for this commit.
Lockfile consistency within the diff:
react-on-rails-pro@17.2.1-rc.0 depends on react-on-rails 17.2.1-rc.0, and the lockfile has that entry.
react-on-rails-rsc@19.3.1 needs react-server-dom-webpack ~19.3.0, and 19.3.1 satisfies that.
react-dom@19.3.1 needs scheduler ^0.28.0, and that entry is present. The scheduler@^0.27.0 entry was removed, which means nothing else in the lockfile still requested 0.27.
The gem's 17.2.1.rc.0 matches the npm 17.2.1-rc.0; that is the usual gem/npm prerelease spelling.
The README now matches Gemfile/package.json. Before this change it was out of date: it listed 17.1.0, shakapacker 10.2.0 and React 19.2.8 while the Gemfile was on 17.2.0. So this change fixes doc drift rather than adding any.
risk — yarn.lock (whole file). The trusted AGENTS.md says to run bin/conductor-exec pnpm install and calls pnpm the project's package manager. This change regenerates only yarn.lock. If the repo also has a pnpm-lock.yaml, it still pins react@19.2.8, react-on-rails-pro@17.2.0, etc. Then pnpm install --frozen-lockfile in CI or Conductor would either fail or install a different tree from the one yarn.lock describes. I could not check whether pnpm-lock.yaml exists.
risk — Gemfile.lock:346,353,360,543. The diff changes the version strings for react_on_rails and react_on_rails_pro but no CHECKSUMS lines. If this lockfile has a CHECKSUMS section (Bundler ≥ 2.6), the old 17.2.0 checksum entries would be stale and bundle install would fail under frozen/deployment mode. Whether that section exists is not visible in the diff.
Observations (not counted)
Prerelease shipped as the app's runtime dependency:Gemfile:9 pins react_on_rails_pro to a gem RC, and package.json:85-87 pins npm RCs. This is deliberate; the README calls them "exact RC validation pins". Any cpflow deploy from this branch would run release-candidate code, including the node renderer. Whether that's intended for production is a human decision.
Tests: no test would fail if this change were reverted, which is normal for a dependency bump. There's no evidence (CI run, SSR/RSC smoke test) that the app works on React 19.3.1 with the 17.2.1 RC. The riskiest paths are RSC payload generation, which relies on react-server-dom-webpack 19.3, and SSR through the node renderer. I'm inferring that risk; I didn't observe a failure.
Integrity hashes: I could not verify the yarn.lock integrity hashes or resolved URLs offline.
Simplicity: nothing to delete; the change is the smallest coherent version bump.

README "Version Targets" now matches package.json and Gemfile. Before this change it was out of date (it said 17.1.0 / 10.2.0 / 19.2.8), so this fixes a doc mismatch.
Findings
risk — .ruby-version:1: Ruby is bumped to 3.4.9 here, but the diff doesn't touch .tool-versions. The trusted AGENTS.md says mise reads the project Ruby from .tool-versions, and bin/conductor-exec runs commands through mise exec.
Failure: if .tool-versions still says ruby 3.4.6, then bin/conductor-exec bundle install (or bundle exec rspec) uses 3.4.6. Bundler then stops with "Your Ruby version is 3.4.6, but your Gemfile specified 3.4.9", because of Gemfile:6.
Why it's only a risk: I couldn't open the checkout to confirm the file exists or what it says. The same doubt applies to any .devcontainer or .controlplane template that pins a Ruby image.
Observations (not counted):
Tests: these are version-pin changes, and no test would fail if they were reverted. The only checks are the CI jobs themselves (rspec_test, js_test, lint_test, demo-fleet-smoke). I haven't seen any CI results for HEAD.
Scope: HEAD's commit message is only about the Ruby patch. The three-dot diff also moves the app to a release candidate (react_on_rails_pro 17.2.1.rc.0) and to React 19.3.1, which is a minor version bump. These probably came from earlier commits on the branch.
Deploying a prerelease gem to the Control Plane demo is a deliberate choice that's worth noticing.
It doesn't weaken any gate: the versions are pinned exactly and every npm package has an integrity hash.
README wording:README.md:193 still calls the React pins "exact RC validation pins", but React 19.3.1 is a stable release. Only the react_on_rails packages are RCs. This is minor wording.
Simplicity: nothing to delete. The Ruby version is repeated in eight places, which is why the risk above can happen. That repetition existed before this change and this change doesn't add any.

Inspected the full supplied diff and pinned HEAD configuration for Webpack, Shakapacker, SSR initialization, Node rendering, RSpec asset compilation, and SSR/RSC request specs.
Tests run: none; candidate code execution was prohibited. Dependency installation, package integrity, and before/after CI behavior remain unverified.
The CI build now inherits `NODE_ENV=test`, matching RSpec and `build:test`. This supports the stated environment-alignment fix, but stable bundle bytes and a failing-before/passing-after reproduction were not demonstrated. No test was added that specifically detects reverting this workflow change; existing SSR/RSC specs provide indirect coverage.
Prior F1–F3 remain dismissed; the diff provides no evidence that their documented concerns worsened. No concrete contract drift, weakened security gate, widened permissions, or unnecessary implementation was identified.
Source inspected: only the diff supplied in the prompt. The checkout at [private local path withheld] is outside the restricted working directory, so the file tools refused to read it, and the working directory itself is empty. I read no repository files beyond the diff.
Tests run: none. I can't run git or any commands, and I did not execute candidate code.
Missing context:
.github/workflows/rspec_test.yml outside the diff hunks, especially the job-level env: (whether NODE_ENV or RAILS_ENV is set there).
bin/shakapacker and config/shakapacker.yml (how NODE_ENV is chosen when it isn't set, and the test compile/compile: settings).
.tool-versions, other .controlplane/* files and docs, for any leftover 3.4.6 / 17.2.0 / 19.2.8 references.
CI run results for HEAD.
npm and RubyGems registry metadata to confirm the new versions and integrity hashes.
F1 (possible unregenerated pnpm lockfile): dismissed. The diff updates yarn.lock to match package.json, and the CI install uses yarn install --frozen-lockfile. The change doesn't make it worse, so not re-raised.
F2 (possible stale Bundler checksums): dismissed. Gemfile.lock has no CHECKSUMS section in the diff context, and the change doesn't make it worse. Not re-raised.
F3 (possible stale mise Ruby version): dismissed. I couldn't read .tool-versions, and the new commit doesn't touch it. Not re-raised.
Findings
risk — .github/workflows/rspec_test.yml:91: the build step drops NODE_ENV=development and now runs plain bundle exec bin/shakapacker. The commit says this keeps bundle bytes stable between the CI pre-build and what RSpec renders. Whether it does depends on context I couldn't read:
Likely a no-op: if bin/shakapacker uses the usual ENV["NODE_ENV"] ||= "development" and the job doesn't set NODE_ENV, the build is the same as before. The claimed fix would then do nothing, and whatever made the bytes differ is still there.
Possible mismatch: if the job env sets NODE_ENV to test or production, the pre-built bundle changes mode (minification, React dev vs prod builds). The SSR Node renderer started in the next step and the client bundles would then be built in that mode. If RSpec's on-demand compile or the renderer bundle check uses a different mode, you get the same digest mismatch the commit is trying to avoid.
The before/after evidence (a failing CI run before, a passing one after) isn't in the supplied data. This is inferred from the diff, not observed.
nit — README.md:132: the README says "Ruby 3.4.9 or above", but Gemfile:6 pins ruby "3.4.9" exactly, so a newer Ruby fails bundle install. This wording predates the change (it said the same about 3.4.6), so the change only carries it forward.
Observations (not counted)
Pre-release dependencies: the app now depends on pre-release packages: the react_on_rails_pro gem 17.2.1.rc.0 and the npm packages react-on-rails-pro and react-on-rails-pro-node-renderer at 17.2.1-rc.0. The README says these are deliberate "exact RC validation pins", so I'm treating it as intended. Gem and npm versions match each other once you allow for .rc.0 vs -rc.0.
Lockfile consistency:yarn.lock is consistent with package.json:
react-on-rails-rsc@19.3.1 requires react-server-dom-webpack ~19.3.0, which is satisfied by the shared 19.3.1 entry.
react-dom@19.3.1 moves to scheduler ^0.28.0, and the old 0.27.0 entry is removed.
I couldn't verify against the registry that these versions exist or that their integrity hashes are right. Integrity checking by yarn in CI is what guards this.
Tests: this is a dependency, toolchain and CI change, so no unit test would fail if it were reverted. The only evidence would be CI on HEAD, which I don't have. Specifically untested:
SSR and RSC rendering against React 19.3.1 and react-on-rails-pro 17.2.1-rc.0.
That the Docker image builds on ruby:3.4.9-slim.
Security and trust: no gates weakened and no permissions widened. The reusable workflow is still pinned to a commit SHA.

REVIEWED 6c654c2 BY openai/codex EFFORT UNKNOWN FINDINGS 0
Review of the RC bump: the diff is consistent and I found no bugs.
Gem versions (react_on_rails_pro, react_on_rails) and the npm packages all move together, and the yarn.lock entries match package.json.
The react_on_rails_pro Gemfile pin, the lockfile's react_on_rails (= 17.2.1.rc.0) constraint, and the npm 17.2.1-rc.0 pins agree.
react-on-rails-rsc@19.3.1 resolves react-server-dom-webpack@~19.3.0, which dedupes with the exact 19.3.1 pin, and react-dom pulls in scheduler 0.28.
Things to confirm before merge:
This puts prerelease packages on the default branch. If the PR is only for validation, don't merge it, or revert to the stable 17.2.1 once it's released. The title says "validate", so merging it as-is could leave the tutorial pinned to an RC.
The README "Version Targets" section now lists shakapacker 10.3.2, while the old text said 10.2.0. The Gemfile already pins 10.3.2, so this is fine. Please confirm the package.json shakapacker version matches.
The PR description is empty. Please add the validation results (the bundle exec rspec run, the JS tests, and whether SSR and RSC render with React 19.3.1).
React 19.3.x is a minor bump over 19.2.x, so run the full CI, including the rspack build and the node-renderer path, before relying on it.
No security concerns. The lockfile integrity hashes are present for all the changed packages.
Ruby bump is out of scope and likely breaks CI. The PR body says 5 files changed (Gemfile, locks, package.json, README). The diff also moves Ruby 3.4.6 to 3.4.9 in .ruby-version, Gemfile, Gemfile.lock, the Dockerfile, three CI workflows and conductor-setup.sh. The description says hosted validation is blocked by Ruby setup. That points to 3.4.9 not being available to setup-ruby or the Docker base image yet. Please confirm 3.4.9 exists there, or split the Ruby bump into its own PR. It also changes the control plane image, so it is not a trivial change.
Version naming mismatch. The description says 'published React on Rails 17.2.1', but the pins are 17.2.1.rc.0 (gem) and 17.2.1-rc.0 (npm). If the tutorial is meant to track a stable release, wait for 17.2.1 final. If an RC is intended, say so in the README. The README currently only refers to the version.
Pins look consistent.react, react-dom and react-server-dom-webpack are all at 19.3.1, matching react-on-rails-rsc 19.3.1. The gem and npm versions match each other, and both locks are regenerated. react-dom now needs scheduler ^0.28, which the lockfile covers. I found no security concerns. The new lockfile entries come from registry.npmjs.org and have integrity hashes.
Merge only once the required CI and review-app smoke tests pass on the current head.
Enforce the exact Ruby version required by Bundler.
conductor-setup.sh accepts Ruby 3.0.0 through 3.4.8, then bin/setup runs Bundler. Gemfile requires exactly Ruby 3.4.9, so older and newer Ruby versions fail the setup path. Use an exact-version check.

Review of #871 (version bumps, Ruby 3.4.9 alignment):
Looks good
Ruby 3.4.9 is consistent across .ruby-version, Gemfile, Gemfile.lock, the Dockerfile, the CI matrices, the smoke workflow and the docs.
The gem pins (17.2.1.rc.0) and npm pins (17.2.1-rc.0) line up. react_on_rails_pro locks react_on_rails = 17.2.1.rc.0.
The yarn.lock changes are coherent. react-on-rails-rsc@19.3.1 resolves react-server-dom-webpack ~19.3.0 to 19.3.1, and the scheduler bump to 0.28 matches react-dom 19.3.1.
Points to check
rspec_test.yml: this drops NODE_ENV=development from the bin/shakapacker step. The PR body says RSpec artifact consistency is still under investigation, so this change is unproven. Check that the step now builds with the same mode as RAILS_ENV=test, and that SSR and the node-renderer bundles still match what the specs expect. Confirm the hosted RSpec run is green before merging.
Release candidates: the tutorial is pinned to -rc.0 packages. That's fine for a validation PR. Make sure the pins are bumped to the final 17.2.1 before this is presented as the stable tutorial state, and that the README "Version Targets" is updated again then.
README: "Ruby 3.4.9 or above" in the prerequisites is stricter than necessary, since 3.4.6 was fine before. The Gemfile hard-pins 3.4.9, so it's accurate in practice, but it's a small barrier for tutorial users who use a version manager.
Gemfile.lock: BUNDLED WITH 2.4.17 is unchanged. Ruby 3.4.9 ships a newer bundler, so check that the CI bundle install doesn't warn or rewrite the lockfile under BUNDLE_FROZEN.
I found no security concerns. The new dependency integrity hashes are present, and the workflow pin to a SHA is unchanged.

Code Walkthrough
The tutorial runs the published React on Rails candidate with matching React/RSC packages and a Ruby runtime available to CI.
Candidate runtime
Start with the gem pin and matching npm packages. Both lockfiles resolve the published candidate. React, React DOM and the server transport are 19.3.1, matching RSC. Existing version documentation follows those pins.
Ruby and CI compatibility
Ruby 3.4.9 is consistent across the wrapper input, Gemfile, lock metadata, Docker base, workflow matrices and smoke input. Shakapacker remains 10.3.2 and CPFlow remains 6.0.1.
Stable renderer artifacts
The RSpec prebuild now inherits the test environment. The old development override caused first-request recompilation and changed artifact bytes. Cold-cache controls reproduced that failure on the unchanged baseline. Consistent test-mode builds pass the full 76-example sequence; the artifact guard remains intact.
Validation and rollback
Frozen installs, full local validation, browser SSR/RSC interactions, two configured local reviews and exact-head CI passed. Preview evidence is tracked in the PR description. Reverting restores prior package/Ruby pins and their known CI failures. Preview resources require separate cleanup. Completed hosted gates include smoke / Demo fleet smoke and claude-review, plus RSpec, JavaScript and lint.
Walkthrough for commit 6c654c2. This is a COMMENT, not an approval.
Reviewer summary: Tutorial users and release maintainers can validate the published candidate with aligned React packages and Ruby inputs. The change adds dependency upkeep without new architecture; reported local, hosted and deployed checks cover its main compatibility claims, while post-merge workflow behavior remains unexercised.
Exact candidate pins serve the stated release gate. Keeping existing versions would not validate the published candidate.
The 12 changed files cover dependencies, runtime alignment, CI and documentation. No new service or abstraction appears. Reported repairs address setup and build consistency; they do not establish an approach problem. Commit and review-round totals are unknown.
Reported frozen validation, cold-build replay, hosted checks and deployed browser exercises reach package compatibility and user behavior. Usage impact and failure frequency remain unknown.
Alternative considered: Keep the existing architecture and these scoped updates. Omitting the Ruby alignment or build-mode repair would leave reported release-validation failures unresolved.

Summary
Tutorial users can validate the React on Rails 17.2.1 candidate with compatible React/RSC 19.3.1 packages. Ruby 3.4.9 restores CI setup, and consistent test-mode prebuild prevents RSC artifact mismatch.
Before and after merge
Floor 4: changes trust, merge, authentication, or release paths (
.github/workflows/demo-fleet-smoke.yml).Scope: Candidate package pins and locks, coherent Ruby 3.4.9 runtime and CI inputs, and version documentation. (12 files, +63 / −63 lines)
