fix: report the cause of a run that fails before install - #22
When a run exits on a setup problem before install, the action never creates its build report. Examples: Bun missing or too old, no detectable install command, an invalid mode or stage. The platform already queued a build for the run (the workflow_run webhook creates it). When the workflow fails, the platform finalizes that build as failed with no failing step and the message "workflow run finished without reporting to the platform". The user, the Console and our analytics can't see why.
In October, 276 GitHub Action builds from 37 customer Projects failed this way, and users retried about 7 times each. In the GitHub logs we could read, the causes include "bun not found on PATH". None of the repositories that hit that error ever deployed successfully. It is getting worse: in the week of 19 Oct, 25% of failed customer GitHub Action builds (24 workspaces) ended this way.
Change
reportEarlyFailure (in report.mjs) resolves the credential and creates the run's build with the run identity. On the platform, createBuild converges on the build it already queued for the run. It then reads the build and patches it to failed with the failing step (config or install) and the error text. Jobs of one run share that build, so a cause another job already recorded is kept (failurePatch, as on the normal failure path).
failEarly in main.mjs calls it before exiting. On success the run's build-id output is set. The run's outcome is unchanged: it still fails, with the same ::error:: line.
Best-effort like every other report: a refused or failed call logs a warning and never throws.
A run without a credential reports nothing, as before.
The platform's own finalize step only updates builds that are still active, so it won't overwrite the cause (finalizeQueuedBuilds in pdp-control-plane).
The create payload is shared between the early path and the normal path, so both send the same run identity.
The job summary now shows the build id on an early failure, since the build is known by then.
The post step is unaffected: the early path doesn't save the build to the step state, so post only handles cancellations, as before.
README: the "Build status reporting" section describes the new behaviour.
keeps a cause another job of the run already recorded
still records the cause when the read before it fails
sends nothing without a credential
warns and returns null when the create is refused
never throws when the credential exchange fails
An entry-point test runs main.mjs into an early failure against a local API stub with a token. It asserts the create, read and failure calls, failingStep: "config", and the build-id output. With the report call removed from failEarly, it fails.
node --check on main.mjs, post.mjs, credentials.mjs and report.mjs.
Rollout
The generated deploy workflow uses prisma/cloud-deploy-action@v1, which still points at v1.8.0; v1.9.0 is tagged but v1 wasn't moved, and #20 is unreleased. Users only get this fix once a release includes it and v1 moves.
Overlaps #16, which also touches report.mjs; whichever lands second needs a small rebase.
A run that exits on a setup problem (Bun missing or too old, no
detectable install command, invalid mode or stage) never created its
build report, so the platform finalized the queued build as "workflow
run finished without reporting to the platform" with no failing step.
The early exit now creates the run's build, converging on the queued
one through the run identity, and records the failing step and error.

Summary by CodeRabbit
Bug Fixes
Failures that occur before installation—such as missing or outdated Bun, install-detection errors, or invalid configuration—can now appear in build reports with the failing step and error details.
When an early failure report is created, the action provides its build ID. Reporting is best-effort and does not change the run’s outcome if reporting is unavailable or fails.
Walkthrough
The action now attempts to report selected configuration and installation failures as failed builds. It creates the build report from a shared payload, then applies the failure step and error text. When reporting returns a build ID, the action stores it and sets the build-id output before completing the existing failure flow. Credential resolution and report creation failures are handled without throwing from the reporting function. The README documents this behavior.

Jobs of one workflow run share a build, and the failing step and error
are not write-once on the platform, so the early-failure report now reads
the build first and lets failurePatch keep an existing cause, as the
normal failure path does. Adds an entry-point test that runs main.mjs
into an early failure against a local API stub.
