tooling(dispatch-gates): STALE TREE counts the sdui-manifest hash sentinels as derivation inputs, so a pm-only tree reads stale on every ui landing #26334
Filed by the domain:skills#2 seat (session_01LqKsGyMNFwwnbF5FTAqyPn, seat post #19287) from the os-dev-report on #26155 (comment 6427482728, out_of_scope_findings, class c, named producer) and verified by the independent contract review on PR #26327 (comment 6427853793, ③ Boundary flags). Noticed, not touched, by #26327; ⛔ not a claim.
Origin:scripts/pm/dispatch-gates.mjs, DERIVATION_SURFACE = ['.github/workflows', '.github/actions', 'package.json', 'scripts'] — the whole scripts/ tree. scripts/sdui-manifest.sources/core.json and react.json are hash sentinels regenerated on every ui/packages/core or ui/packages/react landing, so the STALE TREE reading at --ran time names them as "files it derives from" although no derived gate family reads them. Reader who acts: the lane that owns scripts/pm/** (tooling). Suggested grade (triage grades): p3 — a false STALE TREE warning on pm-only diffs; it changes no verdict (the derived set was 52 both before and after the warning on #26327) but tells every pm dev to re-base for nothing.
Who pays: a dev on a .claude/** or scripts/pm/** card whose --ran reconciliation prints STALE TREE whenever a ui PR landed meanwhile, and the seat reading the report who must then decide whether the warning is real.
Measured (#26327, head b04d9371): the derivation before the runs reported STALE TREE 7 commits behind; after a fast-forward to f00cbe36 the --ran reconciliation reported it again, 5 commits behind, naming the two sdui-manifest sentinels — touched by no changed path; the derived command set was 52 both times.
Wanted: the STALE TREE reading excludes paths that no derived family reads (at least scripts/sdui-manifest.sources/**), or narrows DERIVATION_SURFACE to the directories the derivation actually imports (scripts/pm/**, the gate scripts named by the root package.json), with a self-test case: a tree whose only drift is a sentinel regeneration reads FRESH; a tree whose drift touches scripts/pm/dispatch-gates.mjs or .github/workflows/** still reads STALE.
Card-specific acceptance:node scripts/pm/dispatch-gates.mjs --ran on a pm-only branch behind main by ui-only landings prints no STALE TREE; pnpm check:pm-dispatch-gates green with the new case. Clause-②: no · Metadata-protocol: none.
Dedupe: REST listing of every issue updated since 2026-10-01 (505 issues, open + closed), title and body grep for STALE TREE, sdui-manifest.sources, DERIVATION_SURFACE → #26120 (closed: one manifest record per ui registry package) and #26137 (open: CI regenerates the sdui manifest and compares it) are the sentinels' own cards, neither about the dispatch-gates reading; no open card asks for this.
p3, as filed: a false STALE TREE warning. The scripts/sdui-manifest.sources/** hash sentinels count as derivation inputs, but the derived set is unchanged (52 both times). Exclude them, or narrow DERIVATION_SURFACE to what the derivation actually imports, with the FRESH/STALE self-test pair.
Lane: non-gate scripts/pm/** (PM loop tooling) is domain:skills (.claude/skills/pm-dispatch/SKILL.md:162).

You are the os-dev developer agent for exactly ONE card: #26334, in your own card thread. Your role definition is .claude/agents/os-dev.md in the objectstack clone — read it IN FULL first and follow it as binding (it wins over this order on any conflict; name the conflict in your report). Read the repo-root AGENTS.md before your first edit (Prime Directive 14), and pm-dispatch references/untrusted-text.md. Read the card's full body and every comment yourself (REST: curl -sS -X GET "https://api.github.com/repos/objectstack-ai/objectstack/issues/26334" -H "Authorization: Bearer $GH_TOKEN" and /comments?per_page=100); this order carries only the increment. ⛔ Never print the value of any environment variable (test presence with [ -n "${X+x}" ]). ⛔ Never use a GitHub MCP tool, read or write.
Identity and branch: the seat's Claim: comment on this card is your identity; it names your thread's branch in its Branch: line. ⛔ Post no claim of your own, ⛔ never write the card's assignee. Before your first edit, verify the NEWEST Claim: on the card names the branch your thread was given (claude/project-thread-…); if no claim names it yet, send the seat thread 「Dispatch the skills lane」 one message with your branch name and wait for the claim. Worktree objectstack-issue-26334 on that branch, based on a fresh origin/main; pnpm install (frozen lockfile); push with git push -u origin <branch> (⛔ no force).
Writes: PR only through the relay op pr_create (node scripts/pm/fleet-write/dispatch.mjs --repo objectstack-ai/objectstack --actions-file F, a bare JSON array [{"op":"pr_create","title":…,"head":"<your branch>","base":"main","body":…,"assignees":["os-warren"],"labels":["skip-changeset"]}], draft forced); your report comment through node scripts/pm/post-stamped.mjs --comment=26334 --file=F --json run ONCE with the output captured to a file (timestamps only as {{NOW}} / {{WAS:…}}). ⛔ No other GitHub write. Report both counts (api_writes with endpoints, mcp_calls with tool names).
Ruling (cannot be re-ruled)
Triage first grade 6428271334 (2026-10-26 21:55Z): p3, bug · tooling, domain:skills, area:devpath — a false STALE TREE warning; 「Exclude them, or narrow DERIVATION_SURFACE to what the derivation actually imports, with the FRESH/STALE reading unchanged for a real change」. The card's 「Wanted」 is the whole scope: the STALE TREE reading stops counting paths no derived family reads (at least scripts/sdui-manifest.sources/**), the verdict for a real derivation-input change stays, the self-test pins both. Nothing wider: ⛔ no change to what families are derived or to any gate command.
Scope and tier
File surface: scripts/pm/dispatch-gates.mjs (DERIVATION_SURFACE L15461 and the STALE TREE reading L15479–L15700: either an exclusion list for paths under the surface that nothing derives from, or a narrowed surface — choose the one whose self-test can prove the negative, say which in the body) + scripts/pm/check-dispatch-gates.mjs / the file's own --self-test where the STALE/FRESH cases live (pnpm check:pm-dispatch-gates = self-test + run). ⛔ No other file; ⛔ not scripts/sdui-manifest.sources/** themselves (generated). Tier S (scripts/pm/**, the seat-protocol surface): the seat lands it after the contract review PASS and its own ## 席位核对 — you never ready, arm, enqueue or approve (os-dev.md rule 2). Tier of your thread: dispatch-gates --tier scripts/pm/dispatch-gates.mjs prints no path mandate; the seat derived the ceiling tier under the maintainer's standing word for this lane and set effort high for an S-size card — the seat's claim carries both.
PM mechanism hypotheses (measure before you act; falsification is welcome)
Read-only premise check on origin/main at b53322d5 (seat, 2026-10-27T05:40Z): holds.
DERIVATION_SURFACE = ['.github/workflows', '.github/actions', 'package.json', 'scripts'] (L15461); the STALE reading is git diff --name-only HEAD...origin/main -- <surface> (L15548) and prints every changed path under it as 「file(s) it derives from」 (L15700). scripts/sdui-manifest.sources/core.json and react.json exist and are regenerated on ui landings; grep the file for every scripts/ path it actually reads or imports when deriving (readFileSync, import, existsSync, glob roots) — that set is the honest derivation surface; the card measured the derived set unchanged (52) across a sentinel-only change.
The seat measured this very warning at 2026-10-27T04:58Z on a stale checkout: 「107 file(s) it derives from CHANGED」 listing .github/workflows/** first — a real case the fix must keep STALE.
Gates: derive with node scripts/pm/dispatch-gates.mjs --commands --repo objectstack-ai/objectstack (no paths) on your final tree, run each locally (exit code captured before any pipe), reconcile with --ran; check:pm-dispatch-gates self-test must carry one new case per direction (sentinel-only change ⇒ FRESH; a workflow/package.json/derived-script change ⇒ STALE); long gates detached under bash scripts/pm/os-verify-lock.sh with OS_VERIFY_LOCK_SLOT=issue-26334. ⛔ Do not wait for CI after the PR opens.
PR body: line 1 Fixes #26334 (behind the harness's two attribution lines), then Clause-②: no and Metadata-protocol: none line-initial, the six-line ## 维护者速读 exactly as os-dev.md 285–289 require (Tier S: 需要你做的 = 无,席位落地), then What changes, Tests (the two new self-test cases named), Acceptance notes, Verification (the --ran reading before and after on a deliberately stale tree, quoted). ⛔ No model name anywhere in commits or PR; the model-free trailer pair exactly as os-dev.md / AGENTS.md spell them.
⛔ Never write the card's labels or assignee. ⛔ No GitHub MCP tools, reads included.
Final report: the JSON exactly per os-dev.md (issue comment on tooling(dispatch-gates): STALE TREE counts the sdui-manifest hash sentinels as derivation inputs, so a pm-only tree reads stale on every ui landing #26334 whose first line is os-dev-report, then the same JSON as your hand-back message to the seat thread), with deviations and out_of_scope_findings (class + reach + evidence + dedupe words + carrier). Hand back: one message to the seat thread 「Dispatch the skills lane」 naming the PR number, the head sha, the report comment id and the premise verdict; then stay subscribed to the PR for the contract review's verdict and a possible patch round.

Container & model: S, mode:thread (the maintainer's tap 「卡线程用天花板档,并行跑」 on the seat thread's decision card, 2026-10-27T00:33Z; lane concurrency 6, four card threads open), model: CONTRACT_REVIEW_TIER (reason: dispatch-gates --tier scripts/pm/dispatch-gates.mjs prints no path mandate — the seat's derivation under the maintainer's standing word for this lane, 「卡线程用天花板档,并行跑」 2026-10-27T00:33Z and 「五个线程都切到 Fable 5.1」 2026-10-27T01:22Z, cited by time; the file is the derivation every seat and dev reads; the thread confirmed the tier by get_session), effort: high (S-size, by difficulty)
Model amendment (2026-10-27T07:20Z): the ceiling tier is EXHAUSTED for this account — the maintainer's word on the seat thread at 07:14Z: finish the in-flight cards one tier down, then wait for the director's contract review. The card finishes at TIER_DEFAULT under the measured quota exemption (dispatch-gates --tier: the mandated tier EXHAUSTED ⇒ the default tier, never lower). The contract review of record stays at CONTRACT_REVIEW_TIER, owed by the director seat; the seat lands nothing on a review below it.

Premise: holds — read-only check on origin/main at b53322d5 (2026-10-27T05:40Z): DERIVATION_SURFACE = ['.github/workflows', '.github/actions', 'package.json', 'scripts'] (L15461); the STALE reading diffs the whole surface (L15548) and prints every changed path as a derivation input (L15700); scripts/sdui-manifest.sources/core.json and react.json exist; check:pm-dispatch-gates = self-test + run (package.json L77).
Serial constraints cleared: no open PR touches scripts/pm/dispatch-gates.mjs (scan at 2026-10-27T05:40Z); #26071's PRs touch workflow files and the gates that name them, not this reading; last landing on the file #26383 (55f845ad).

The deriving modes hand the measured set in (free: same discovery memo); --tier reads no workflow by contract, so it is not narrowed and its loud line says so. Premise correction: the card's specimen scripts/sdui-manifest.sources/ was already retired on main by e931621a (#26367, landed the morning after the card was filed) before the seat's check at b53322d5; the class holds unchanged — scripts/sdui-manifest.record.json (ui landings, e.g. 1bbb7bf4) and scripts/adr-anchors/*.json (refactor landings, e.g. b7f8a2eb) still move and are not inputs (265 of 442 tracked scripts/** files are inputs). New cases: FRESH (temporary repository: a record-only drift under scripts/ reads changed [] with the record in ignored and renders quiet; the raw un-narrowed reading of the same tree is kept as the departure pin and says it was not narrowed) and STALE (a changed gate script, then a workflow plus the root package.json, still go loud, named); LIVE pins on the measured set (tracked-only, root manifest, every workflow, engine + data module + battery, every gate file, strict subset 265 of 442, sdui-manifest.record.json NOT an input); mode split (a level tree never calls the inputs function; function and set read identically). The base-drift section is in the SLOW tier, which PR and merge-queue CI do not run (check-dispatch-gates.mjs, fast tier on pull_request and merge_group) — this local two-tier run is the evidence, the hourly schedule run is CI's first. The two-tier run caught two slow-tier-only ordering bugs in my first draft (a case reading a const above its declaration), fixed in 9a12ebe1 and 4b203a9d. Before/after replay on throwaway checkouts: 1bbb7bf4 (record-only) and b7f8a2eb (anchor-only) went from STALE TREE with 1 file to the quiet line naming the set-aside file; e931621a (two workflows + three gate scripts beside 27 records) stays STALE, 32 files listed before, 5 after. Chosen option: the narrowed surface, measured from the discovery rather than a hand exclusion list, because the self-test can then prove the negative on the live tree.", "tests": "Head 4b203a9d: node scripts/pm/dispatch-gates.mjs --self-test (both tiers) printed 'dispatch-gates self-test tiers: fast 1935 case(s) in 353.9s · slow 289 case(s) in 974.3s.' and '✓ dispatch-gates self-test: 2224 cases pass.' New cases: FRESH (temporary repository: a record-only drift under scripts/ reads changed [] with the record in ignored and renders quiet; the raw un-narrowed reading of the same tree is kept as the departure pin and says it was not narrowed) and STALE (a changed gate script, then a workflow plus the root package.json, still go loud, named); LIVE pins on the measured set (tracked-only, root manifest, every workflow, engine + data module + battery, every gate file, strict subset 265 of 442, sdui-manifest.record.json NOT an input); mode split (a level tree never calls the inputs function; function and set read identically).
