planning: wayfind absorbs the wayfinder #12477

Description

@kyle-sexton

Refs: #7586

Parent

Slice 2 of 4 of #7586, filed under its decision record (comment). Origin: Matt's wayfinder.

Outcome

/planning:wayfind absorbs as much of Matt's wayfinder as fits, and reports every conflict between the two with its reason.

Decisions (owner-approved: GUIDE D108; register Q205, Q531-Q535; all 2026-10-15)

The owner's register and GUIDE are working files outside this repository, so the decisions are quoted here in full. #7586 cited "Q523" for the accept items. Q523 is the Topic 10 delivery-chain list (decompose, code-review standards discovery, PR glossary), not wayfind; the wayfind accept list below is the one D108 says "stands".

  • Flow (Q531). Interview is the entry. Chart runs the interview inline and reads an existing ledger. The map closes to prd, decompose or work. A single-session effort skips the map. Interview suggests wayfind past a size threshold; wayfind run without an interview offers the interview first and preloads it.
  • Research (Q532). Auto-start when research is always the next step; otherwise confirm in interactive sessions; in CI a label starts it. Setting: research auto-start.
  • Shared files (Q533). One ephemeral context branch per issue holds the shared work files; the issue links to it; it is cleaned up on close.
  • Picking (D108). One engine decides agent-readiness for all work, with no wayfind-specific picker. Human-in-the-loop only for intent and vision. Map items stay out of /work-items:work.
  • Accept items (Topic 10 accept list, "Wayfind"):
    • Wording: "map" and "decision item", not "decision map".
    • The destination is named and confirmed before any item exists.
    • Cross-references in item bodies use real ids only.
    • work takes an optional item; the default is the first frontier item in creation order.
    • Every link written to the tracker is an absolute URL.
    • A bare run that resolves to chart proposes and waits; an explicit chart proceeds.
    • A task resolution records what was done and the facts later items need.
    • Keep no Notes override of "plan, don't do".
    • Notes may list skills every session should consult; work step 4 reads them.
    • Size each item to one session's work, with no token figure.
    • One HITL item at a time across sessions by default; research runs in parallel.
    • Load the map body and child list; open item bodies on demand.
    • Destinations add a decision record and a general summary.
    • Scope the map to one bounded destination and prototype early.
    • Closure passes the map to the destination skill, which reads the decisions so far and the resolution comments.
  • Settings (C17: each a setting with its default and basis): research auto-start auto; wayfind HITL concurrency 1; the size threshold at which /planning:interview suggests wayfind.

Done when

  • The wayfind skill carries the flow, research, shared-files and picking decisions and every accept item above, and the PR lists each conflict with Matt's wayfinder, with its disposition and reason.
  • /planning:interview suggests wayfind past the size threshold. The threshold is a setting resolved through the convention home (config-cascade: settings resolution and convention home #7571), and its default comes from a recorded measurement, not a guess: for example, the rounds or open questions of past interviews whose effort did and did not span more than one session. The PR states the measure, the data and the chosen value.
  • Each skill-body cut ships with before/after evals showing no loss.

    Proposed work class: work-class: scoped
Basis: automated intake triage; the lanes App applied this class.

    Size: Medium
    Complexity: Medium
    Uncertainty: Knowable
    Flags: none
    Blocked by: none

Understood: update /planning:wayfind to carry the recorded flow, research, shared-files and picking decisions plus every accept item. The PR must list each conflict with Matt's wayfinder, with its disposition and reason. /planning:interview should also suggest wayfind past a size threshold. That threshold is a setting whose default comes from a recorded measurement. Any skill-body cut needs before/after evals.

The body now quotes the decisions in full and the done-when items are exact, so nothing is left to decide. The threshold measurement is work for the implementer. No duplicate found among open issues.

Automated triage, applied by the lanes App.

The lanes App's pull request #12524 for this issue was closed without merging. work-unblock removed status: ready and agent-ready, so the hourly triage sweep sends it back to intake triage, which decides what work is left and admits it again.

The triage sweep dispatched intake triage for this issue (attempt 1 of 2).

Not admitted to the issue lane: merged pull request #12574 names it with Refs: after its newest decision or refinement comment, so its work may already be done: close the issue if it is, or post a comment whose first line is **Decision recorded.** saying what is left, which sends it back through intake. Admission takes the issue once each of those is met, when intake triages it again (.github/actions/resolve-config/admission-rules.json).

The latest triage verdict holds nothing: admission moved the issue to status: confirmed; its comment says why.
