What and why

Maintainers now do the mechanical chores on contributor pull requests, and the substance stays with the contributor. This PR does two things.

  1. The policy, written down. CONTRIBUTING.md has a new section, "We do the chores". It covers what we may push to your branch (merging main, resolving conflicts, the changes/ file, lint and formatting fixes, re-running checks, tiny fixes a review asked for). It says what we always do: comment with exactly what we pushed, never force-push, and push only when "Allow edits by maintainers" is on. Anything that changes behaviour or design stays yours and comes back as a review. It also explains that the merge queue doesn't need an up-to-date branch, and that you can comment /update if you want main merged in anyway. docs/AGENT_WORKFLOW.md gets a short "Someone else's pull request" section for agents.
  2. A /update comment command (.github/workflows/update.yaml, logic in .github/scripts/update.js, tests in update.test.js, run by the existing "Bot scripts" check).
    • Who can use it: the PR author, or someone with write access. That means an author_association of OWNER, MEMBER or COLLABORATOR, and admin, maintain or write permission on the repository. The association alone doesn't prove write access (CodeRabbit's finding), and I checked that the workflow token can read the permission (run). Anyone else gets a polite "only the author or a maintainer". Comments on issues, comments from bots, and anything other than an exact /update are ignored, both in the job's if and again in the script.
    • Already up to date: it says so and removes needs update.
    • Conflicts: it lists the conflicting files, adds needs update (and creates the label if it's missing), and says a maintainer will resolve them. To find the files it runs git merge-tree --write-tree on a blobless fetch of main and refs/pull/N/head in an empty bare repo. That means no working tree and nothing from the branch is run.
    • Clean branch: it calls PUT /pulls/{n}/update-branch (a merge, never a rebase), waits for the merge commit, and replies with its sha. It then removes needs update.
    • Fork without maintainer edits (or GitHub refuses the push): it tells the author to click GitHub's own Update branch button and adds needs update for maintainers.
    • The label clears itself. A pull_request_target synchronize job, which only runs when the label is present, removes needs update once the branch has everything from main. That covers the author clicking the button or a maintainer merging by hand.
    • Security: github-script and checkout are pinned by commit, as in the other bots. It checks out only .github/scripts from the default branch, with persist-credentials: false. It never checks out or runs PR code. The workflow starts with permissions: {} and gives each job only what it needs.

What the real test found (the critical unknown)

  • The built-in GITHUB_TOKEN can update a branch in a fork when "Allow edits by maintainers" is on. It needs both contents: write and pull-requests: write. With only pull-requests: write it gets 403 "user doesn't have permission to update head repository". With only contents: write it gets 403 "Resource not accessible by integration". That is true for same-repo and fork PRs alike. So no personal token or secret is needed, and the button fallback is only for forks without maintainer edits.

  • The catch: GitHub treats the token's merge commit differently from a person's push.

    • The pull_request runs (CI, Changelog) are created but held as action_required for approval.
    • pull_request_target workflows don't run at all: no CLAAssistant and no labeler.
    • The CLAAssistant check is required, so without a fix every /update would leave the PR unable to enter the merge queue until a person pushed again.

So after its own merge commit the bot:

    • Approves the held runs (actions: write, which the probe confirmed works with the workflow token). It does this only when GitHub had already run the checks on the head before the merge. A first-time contributor whose runs still wait for approval keeps that gate, and the reply then says a maintainer will start the checks.
    • Copies the CLAAssistant result from the old head (checks: write). The CLA action would decide the same again: main's commits aren't part of the PR, and the merge commit's author github-actions[bot] is on the CLA allowlist. The copied check is app 15368 (GitHub Actions), the source the ruleset requires.

Both steps run only for a commit GitHub itself made: verified, committed by web-flow, with the old head as first parent.

  • The order matters. A check made with the workflow token is filed under one of that commit's workflow runs. One filed before the run was approved got dropped from the latest checks when the run started; this happened on the first test: /update probe (same, do not merge) #465 run. So the bot approves first, waits for the runs to leave the queue, copies the check, and confirms GitHub lists it. If GitHub doesn't, the reply says the CLA check runs again with the next push.

For the owner to decide: the two follow-ups widen the job to actions: write and checks: write. The alternative is to drop them and have the reply say "a maintainer will start the checks", which leaves CLAAssistant missing until the author's next push.

Closes #464

How I tested it

  • node --test ".github/scripts/*.test.js": 49 tests pass (assign, stale, and 26 new ones for update). They cover the exact-command parsing, who may use it, every reply, label create/add/remove, button fallback, conflict listing, head-moved, approval only when the old head ran unapproved checks, no approval or copy for a commit that isn't GitHub's own merge, CLA copy conditions and order, and clearLabel. gitConflicts runs for real against a local throwaway repository (no network): it reports exactly the file both sides changed, and [] for a clean merge.
  • No engine, model or UI is involved. no changelog: contributor tooling only.

Real test

issue_comment workflows only run from the default branch, so before merge I ran the same script with the same permissions from a temporary workflow on a scratch branch (test/update-probe, workflow_dispatch). It feeds update.js the payload issue_comment would deliver for /update. I ran it against three draft PRs: #465 (same repo, 3 behind), #466 (same repo, conflicts with #461 in changes/456.fixed.md and docs/API.md), and #467 (from the fork itsskofficial/Sentient, 3 behind).

Case Run Result
Raw update-branch, pull-requests: write only, same repo run 403 "user doesn't have permission to update head repository"
Raw update-branch, contents: write only, same repo run 403 "Resource not accessible by integration"
Same two, fork #467 run, run the same two 403s
Fork #467, maintainer edits off run "click Update branch" reply (comment), needs update created and added
Conflicts #466 run lists changes/456.fixed.md and docs/API.md (comment), label added. These are the same two files git merge showed when I resolved it by hand (AA and UU)
Label clear, #466 still behind run "1 commit(s) behind main", label kept
Label clear after I merged main by hand (merge commit, no force-push) run "0 commit(s) behind main", Removed "needs update"
/update on the now up-to-date #466 run "This branch already has everything from main. Nothing to do." (comment)
Final code, same repo #465 run Approved CI, Approved Changelog, Copied the CLA check (success) from d2abe6e, reply "Merged the latest main into this branch (80f1190)... The checks are running again." (comment)
Final code, fork #467, maintainer edits on run merge commit aeb27b6 on itsskofficial:test/update-probe-fork (author github-actions[bot], committer web-flow, verified, parents = old head + main), both runs approved, CLA copied (comment)

Required checks on the two bot-made merge commits, after the runs finished: all seven required checks pass on both #465 80f1190 and #467 aeb27b6: CLAAssistant, Changelog entry, Desktop typecheck and build, Engine tests (ubuntu and windows), Lint and Secret scan. On each, the copied CLAAssistant is the latest check run of that name, from app 15368. So a PR updated by /update can still go into the merge queue without anyone pushing again.

Earlier runs showed the problem the follow-ups fix. After the first bare update of #465 (merge commit 5469a92), CI and Changelog sat at action_required with actor github-actions[bot], and no CLA or labeler run appeared at all. A recheck comment didn't help, because the CLA action ran on main's sha. A CLA check copied before approving landed in the CI run's check suite and fell out of the latest checks when that run started. A check copied after approval stayed listed through the run's completion (suite count 6 including CLAAssistant).

Not tested for real: the issue_comment trigger and the pull_request_target label-clear trigger themselves. They only run from main, so they can't run before merge; their if conditions copy the /assign bot's pattern. The "not allowed" reply for a stranger is unit-tested only. After merge: comment /update on a PR that is behind, to see the real trigger end to end.

The probe branches and PRs (#465, #466, #467, test/update-probe*, and the fork branch) are closed and deleted.

Summary by CodeRabbit

  • New Features
    • Pull requests can be updated from their base branch by posting /update as the author or someone with write access.
    • Replies report whether a branch is current, has conflicts, or needs a manual update. The needs update label reflects update outcomes and is cleared when the branch is confirmed current.
    • After an eligible update, held workflow runs can resume and a completed CLA check can carry over to the new commit.
  • Documentation
    • Added guidance on maintainer updates to contributor branches, including review expectations, conflict handling, and branch update requirements.

…ontributor PRs

CONTRIBUTING.md now says what maintainers may push to a contributor's branch
(merging main, conflicts, the changes/ file, lint, re-running checks, tiny
review fixes), what they always do (say what they pushed, never force-push,
only with maintainer edits on) and what stays the contributor's (behaviour
and design). docs/AGENT_WORKFLOW.md has the same for agents.

A "/update" comment on a pull request, by its author or anyone with write
access, merges main in with GitHub's update-branch API. On conflicts the bot
lists the files (git merge-tree on the objects only, never a checkout) and
labels the PR "needs update" for a maintainer; the label comes off once the
branch is up to date. A fork without maintainer edits gets pointed at the
"Update branch" button. GitHub holds the checks of a commit made with the
workflow token and skips pull_request_target, so after its own merge commit
the bot approves the held runs (only if the old head ran without approval)
and copies the CLA check from the old head.

Closes #464
A check run made with the workflow token is filed under one of the commit's
workflow runs, and one filed before that run was approved is dropped from the
latest checks when it starts. Approve first, wait for the runs to leave the
queue, then copy the CLA check and confirm GitHub lists it.

📝 Walkthrough

The change adds a /update pull request command that checks branch status and conflicts, requests a merge from the base branch when applicable, and reports the outcome. It adds workflow handling, label management, tests, and maintainer guidance.

Changes: Pull request update command

Layer / File(s) Summary
Command authorization and conflict assessment
.github/workflows/update.yaml, .github/scripts/update.js, .github/scripts/update.test.js
The workflow invokes the handler for qualifying comments. The script checks authorization, branch status, and conflicts. Tests cover command handling, decisions, and conflict detection.
Branch update and check handling
.github/scripts/update.js, .github/scripts/update.test.js
The handler requests a branch update, reports its outcome, and manages the needs update label. It handles workflow runs and copies a CLA result only when the new head meets the verified merge-commit conditions. Tests cover update outcomes and check handling.
Label clearing and maintainer guidance
.github/workflows/update.yaml, .github/workflows/bot-scripts.yaml, .github/scripts/update.js, .github/scripts/update.test.js, CONTRIBUTING.md, docs/AGENT_WORKFLOW.md
The synchronization workflow clears needs update only when the branch is up to date. The bot-scripts workflow watches the new workflow. Tests cover label behavior, and the guidance describes maintainer actions and /update behavior.

Merge Risk: 🔵 Low · up to aa55b

A pull request can lose its needs-update label while still behind main. This is a bounded label-state issue to fix or accept before merging.

Security architecture risk: 🟡 Moderate · up to aa55b

The maintenance job keeps contributor code separate from its write-capable execution environment and checks who may request updates. However, its post-update verification can accept a different GitHub-signed merge as the requested update. A contributor controlling the branch could exploit that window to obtain automatic check handling for different code.

Retained concerns

  • Medium · security · inferred: Post-update authority is attributed to generic GitHub merge provenance rather than the requested base merge. A fork owner can prepare another verified web-flow merge whose first parent is the old head, then replace the PR head after updateBranch succeeds but before polling observes it. Because neither the second parent nor the resulting tree is constrained, that replacement can receive automatic workflow approval and, if no CLA check already exists there, an inherited CLA result despite containing additional contributor changes.
Security review details

Security Blast Radius

  • observed — The maintenance token has repository contents, pull-request, Actions, and checks write authority. Inspected downstream CI and bot-test workflows use contents-read permissions; the stale workflow additionally requests issue and PR writes, with PR execution configured as dry-run. Effective fork-token privileges depend on repository settings not present in source.

Security Findings and Attack Paths

  • inferred — A branch-controlling contributor with previously approved old-head runs can race the post-update poll using a separately prepared GitHub-signed merge over that old head. The acceptance predicate does not establish that the merge contains only the requested base update. This can bypass the intended fresh-run approval boundary; CLA inheritance additionally requires that no new-head CLA check already exists. Credential theft or bypass of other required checks has not been established.

Trust Boundaries and Controls

  • observed — Strong countercontrols include in-script authorization, trusted-script execution, no contributor checkout in privileged jobs, expected-head protection before mutation, and rejection of unverified or non-web-flow commits. Previously unapproved old-head runs remain held, and an existing new-head CLA check is not overwritten. These controls do not validate the accepted merge's second parent or tree.

Resilience and Maintainability Implications

  • inferred — Polling timeouts and check-creation failures can leave maintenance incomplete without a durable automated recovery path. Where approval or CLA creation does not occur, the handler does not manufacture success for those missing checks. Label drift alone is not established as a security bypass, and live ruleset enforcement remains unverified.

Hardening Proposals

  • proposed — Bind automatic approval and CLA inheritance to the requested merge result, including its intended base parent and merge tree, rather than generic web-flow provenance. If that identity cannot be established, leave check handling to a maintainer.

Keep needs update until the new head appears.

waitForNewHead returns null when polling times out, but the updated path still removes needs update. The branch is not known to be current at that point. The synchronize handler only removes the label when behind === 0; it does not restore the label if the branch is still behind.

Check repository permission instead of author_association.

MEMBER and COLLABORATOR identify repository association, not write permission. An organization member or collaborator with read or triage access can therefore pass mayUpdate.

When that user comments /update on an eligible pull request, the workflow grants its token contents: write, pull-requests: write, actions: write, and checks: write. The user can cause pulls.updateBranch to merge main into the pull request branch and can also reach the subsequent held-run approval and CLA recovery path.

Use the collaborator permission endpoint and allow only write-level permissions, while preserving the pull request author exception.

OWNER, MEMBER and COLLABORATOR don't prove write access: an organisation
member or a read-only collaborator has one too. For anyone but the PR author
the bot now looks up the repository permission and needs admin, maintain or
write. Tried for real: the workflow token reads it (admin for the owners,
read for an outsider, none for an app).

Anyone other than the PR author now needs an association of OWNER, MEMBER or COLLABORATOR and admin, maintain or write from GET /repos/{owner}/{repo}/collaborators/{username}/permission. The association alone is used only as a cheap filter, so outsiders are never looked up. I checked for real that the workflow token can read it, with the same job permissions (run): admin for both owners, read for an outside account, none for an app. The tests cover write/admin/maintain allowed, read/none/404 refused, and no lookup for non-writer associations.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Only remove the label after verifying GitHub’s merge commit.

updateBranch returns 202 before the update completes. A concurrent push can change the head before waitForNewHead polls it. The poll accepts any changed SHA, and line 367 removes needs update without using isOurMerge. The branch can remain behind while the label is removed.

@itsskofficial Thanks. I checked the implementation and test coverage. Both findings are addressed:

  • Label removal: needs update stays when polling times out without a new head. The regression test checks that removeLabel is not called.
  • Authorization: Non-authors need both an allowed association and admin, maintain, or write permission. Tests cover allowed permissions, read/none/404 denial, and no lookup for other associations.

I inspected the tests but did not run them.

@coderabbitai Fixed the outside-diff finding on label removal in aa55bb0: needs update now comes off after an update only when the new head is GitHub's own verified merge commit on top of the old head (isOurMerge). A push made in the meantime keeps the label, and a test covers it.

@itsskofficial Thanks for confirming the fix in aa55bb00. This addresses the label-removal finding: after an update, only isOurMerge permits label removal. An intervening push keeps needs update.
