Problem

Fixes #373.

In-place adoption (cmd/etcd-migrate) deletes the legacy cluster-state ConfigMap but leaves the running Pods untouched, and their etcd container keeps an envFrom on that ConfigMap. Nothing breaks while the containers keep running. The next container start (node reboot, kubelet restart, eviction-free power cycle) fails with CreateContainerConfigError: configmap "<cluster>-cluster-state" not found, and the member never comes back:

Fix

Fold this case into the existing "recreate the Pod" branch, renamed from terminalPod to podToRecreate. That function now returns the Pod plus the reason. A Pod qualifies when it is owned, not already terminating, and either:

  • in a terminal phase (unchanged from fix(controllers): replace EtcdMember Pods that reach a terminal phase #370), or
  • an adopted legacy StatefulSet Pod, still carrying statefulset.kubernetes.io/pod-name, whose etcd container is not running, whose etcd container or an init container is waiting on CreateContainerConfigError, and which pulls env from a ConfigMap or Secret that buildPod does not emit.

Why each condition is there:

  • Init containers. Legacy Pods bootstrapped from a restore also run a restore-agent init container with the same envFrom. After a reboot, that init container is the stuck one and etcd waits in PodInitializing. Env sources are compared across every init and main container of buildPod, so the S3 credentials Secret of a restore seed never counts as foreign.
  • etcd not running; sidecars ignored. The branch is not quorum-gated, which is safe only while etcd in the Pod is down anyway. A legacy sidecar, or a native sidecar init container, stuck on a missing source never deletes a Pod whose etcd still serves.
  • Legacy label. buildPod never sets the StatefulSet label, and drops it even when additionalMetadata asks for it, so each Pod is recreated at most once. A mutating webhook that injects a missing env source into an operator-built Pod cannot cause a recreate loop. Adoption is PVC-only, so memory-backed members never take this branch.
  • Foreign source only. A config error on a source the operator itself emits is left alone, because a replacement would fail the same way.
  • CreateContainerConfigError only. Other waits, such as CrashLoopBackOff, stay with the restart-count trigger. On a live cluster, the kubelet alternates the stuck container between CreateContainerConfigError and CrashLoopBackOff while it backs off, with RestartCount staying at 0. Every retry flips the status back to CreateContainerConfigError, and the controller owns the Pods, so detection happens on the next retry: at most one kubelet back-off period, capped at 5 minutes.

The decision compares the live Pod spec with buildPod output and makes no extra API reads, so no new RBAC is needed.

Recreation then follows the same path as a terminal Pod. MemberReady=False/PodReplacing is written first, with a message naming the stuck containers and the foreign sources. The member then resumes from the same PVC and member ID. As in #370, the branch is not quorum-gated. That is safe because it only fires when etcd in the Pod is not running, so deleting the Pod cannot cost a serving member.

Tests

  • TestReconcile_RecreatesPodStuckOnForeignEnvSource: an adopted Pod (legacy envFrom, etcd in CreateContainerConfigError, phase Running). Pass 1 deletes it and sets MemberReady=False/PodReplacing naming ConfigMap/etcd-cluster-state. Pass 2 recreates it against the preserved PVC, with no env sources and no StatefulSet label.
  • TestPodToRecreate_StuckInitContainer: the restore shape. restore-agent init container in CreateContainerConfigError, etcd in PodInitializing.
  • TestPodToRecreate_KeepsRunningAdoptedPod, _KeepsAdoptedPodInOtherWait (CrashLoopBackOff), _KeepsOperatorBuiltPod (no StatefulSet label) and _SkipsConfigErrorWithoutForeignEnvSource: each changes exactly one condition from a recreating case.
  • TestForeignEnvSources: envFrom and valueFrom refs for ConfigMaps and Secrets, in both init and main containers.
  • TestPodToRecreate_SkipsRestoreSeedOwnSecret: a restore seed whose restore-agent is stuck only on its own S3 Secret is not recreated. The control case with a legacy source is recreated.
  • TestPodToRecreate_KeepsPodWithRunningEtcdAndStuckSidecar, _KeepsPodWithRunningEtcdAndStuckNativeSidecar, _IgnoresStuckSidecarWhenEtcdDownOtherwise: stuck sidecars never trigger recreation.
  • TestBuildPod_DropsLegacyStatefulSetLabel: additionalMetadata cannot make an operator-built Pod look adopted.

Disabling any single condition makes at least one test fail. That covers the reason check, init statuses, init specs, ConfigMapKeyRef, envFrom.SecretRef, the legacy label gate, the foreign-source check, the comparison against buildPod, the etcd-running guard, ignoring sidecars, and dropping the label in buildPod. go vet and golangci-lint --new-from-rev are clean, and the full go test ./... is green.

Verified on a live cluster

Built from the first commit of this branch and deployed in place of v0.5.5 on a dev environment. The test cluster was a 3-member, PVC-backed, TLS EtcdCluster adopted through etcd-migrate, and all of its nodes had just been power-cycled. Starting state: two members in CreateContainerConfigError on the removed legacy ConfigMap, one member Succeeded, and the cluster down for the full power-off period.

Within about a minute of the operator rollout, with no manual action:

  • both stuck members were recreated with the new reason (references env sources the operator does not manage: ConfigMap/etcd-cluster-state), and the Succeeded member through the fix(controllers): replace EtcdMember Pods that reach a terminal phase #370 path;
  • all three Pods came back from buildPod, without the legacy envFrom, on their original PVCs;
  • etcd reported the same three member IDs, a leader, matching raft index and applied index, and the pre-existing raft history, so the cluster resumed rather than re-formed;
  • the EtcdCluster returned to Available=True and every EtcdMember to Ready=True;
  • no other Pods were recreated.

The adopted Pods in that run carried statefulset.kubernetes.io/pod-name, so the label gate added later keeps the same outcome for this shape.

…figMap

In-place adoption deletes the legacy cluster-state ConfigMap but leaves the
running Pods untouched, and their etcd container keeps an envFrom on it.
The next container start (node reboot, kubelet restart, stand power cycle)
fails with CreateContainerConfigError. The Pod stays Running with
RestartCount 0, so neither the terminal-phase replacement nor the
crash-loop trigger fires, and ensurePod treats the existing Pod as healthy:
the member stays down until someone deletes the Pod by hand.

Treat such a Pod the same way as a terminal one: when the etcd container
is waiting on CreateContainerConfigError and references a ConfigMap or
Secret that buildPod does not emit, delete it so the next pass recreates
it from buildPod against the same PVC and member ID. A config error on an
env source buildPod itself emits is left alone, because recreating would
fail the same way forever.

📝 Walkthrough

The controller now detects adopted StatefulSet Pods blocked by missing foreign ConfigMap or Secret environment sources. It reports the replacement status, deletes qualifying Pods, and builds replacements without the legacy label while retaining their PVCs.

Changes: Adopted Pod recovery

Layer / File(s) Summary
Detect stuck adopted Pods
controllers/etcdmember_controller.go, controllers/etcdmember_controller_test.go
podToRecreate selects qualifying adopted Pods with container configuration errors and environment sources absent from the desired Pod. Tests cover eligible states, source comparisons, and cases that must not trigger replacement.
Reconcile and replace selected Pods
controllers/etcdmember_controller.go, controllers/etcdmember_controller_test.go
Reconcile records MemberReady=False/PodReplacing before deleting a selected Pod. The replacement omits the legacy StatefulSet label and retains the PVC. Tests cover the reconciliation sequence.

A legacy Pod bootstrapped from a restore also runs a restore-agent init
container with envFrom on the cluster-state ConfigMap. After a reboot that
init container waits in CreateContainerConfigError while etcd waits in
PodInitializing, so checking only the etcd container missed it. Scan every
init and main container, for both the waiting state and the env sources,
and compare against every container buildPod emits, so the S3 credentials
Secret of a restore seed is never treated as foreign.

Limit the branch to Pods that still carry the StatefulSet pod-name label.
Only adopted legacy Pods have it, and buildPod never sets it, so each Pod
is recreated at most once. A mutating webhook that injects a missing env
source into an operator-built Pod therefore cannot cause a recreate loop.
Adoption is PVC-only, so memory-backed members never take this branch.

The recreation branch is not quorum-gated, which is safe only while etcd
in the Pod is down anyway. Counting every container's config error broke
that: a legacy sidecar, or a native sidecar init container, stuck on a
missing env source would delete a Pod whose etcd still serves, and losing
that member with another one already down costs quorum. Count only the
etcd container and init containers, and leave the Pod alone while etcd is
running.

buildPod now also drops the StatefulSet pod-name label, so
additionalMetadata cannot make an operator-built Pod look adopted and
re-enable recreation on it.

Match the foreign source to the failing container.

containerConfigErrors checks only etcd and init containers, but foreignEnvSources aggregates sources from every container. A legacy Pod can therefore have an unrelated CreateContainerConfigError on etcd and a foreign source on a healthy sidecar. podToRecreate deletes the Pod, although the replacement retains the etcd error and unnecessarily interrupts the sidecar.

Compare foreign sources within each container named by stuck, including the corresponding desired container.
