fix(gateway): narrow the failure lab's registered upstream service - #267
gateway/scripts/failure_lab.py fails mypy on main. This fixes it.
scripts/failure_lab.py:860: error: Incompatible types in assignment
(expression has type "dict[str, Any] | list[dict[str, Any]] | None",
variable has type "dict[str, Any] | None") [assignment]
register_configured_upstream_mcp (gateway/app/services/upstream_mcp.py) returns dict[str, Any] | list[dict[str, Any]] | None. Its final statement is return registered if configuration.multi_tool_enabled else registered[0], and it returns None early when MCP_UPSTREAM_ENABLED is false. The lab assigned that result straight to self.service, which is annotated dict[str, Any] | None.
Which shape the lab actually gets
The lab registers one upstream tool by name, sets MCP_UPSTREAM_ENABLED=True, and never sets MCP_UPSTREAM_MULTI_TOOL_ENABLED, which defaults to False (gateway/app/core/config.py:236). So on this path the helper always returns registered[0]: a single registered service, never a list and never None.
The narrow annotation is therefore correct, and widening it would break the (self.service or {}).get("execution_backend") read a few lines below. So this narrows the value at the call site rather than loosening the attribute, and raises if it is ever not a single service. A future configuration change then surfaces as a clear error instead of a read against the wrong shape.
Why CI did not catch it
gateway/mypy.ini has:
# Type-check the application package; scripts and tests are run, not imported.
exclude = ^(scripts|tests|failure_lab|migrations|static|data)/
The type-check step in .github/workflows/ci.yml runs mypy ., which honors that exclude, so scripts/ is never checked and main is legitimately green while carrying this error. Naming the file explicitly on the command line overrides the exclude, which is what surfaces it.
I looked at whether scripts/ should simply stop being excluded. It is not a flag flip: running mypy over all 27 files in gateway/scripts/ currently fails on package layout rather than types, with relative imports of .live_script_target from scripts that are not a package, plus live_script_target.py resolving under two module names. Making the directory checkable is worthwhile but is its own change, so it is not attempted here.
mypy --config-file=mypy.ini scripts/failure_lab.py is now clean. This was the failing check.
mypy --config-file=mypy.ini app/ still clean across 210 source files, confirming nothing in the application package depended on the old assignment.
ruff check and ruff format --check clean on the changed file.
python scripts/check_doc_references.py passes (850 backticked references across 305 files resolve).
A full run (--json --output-dir <temp>) exits 0 and reports ok: true, 13 scenarios, 87 of 87 checks, so the new guard is not tripped on the real path.
In that run's events.jsonl, gateway_started records execution_backend: 'upstream_mcp' and registered_tool: 'vendor.payout.send', which proves self.service is the populated registered-service dict and the downstream read still works. The guard is not merely satisfying the type checker.
No test is added. The new branch is unreachable under the lab's own configuration, so a test for it would have to force a state the lab cannot enter, and the existing suite already covers that the gateway harness starts and the run completes. Happy to add one if a reviewer would rather see the guard pinned against accidental removal.
Risk and compatibility
No migrations, no API changes, and no change to any reachable runtime path: the lab's existing behavior is unchanged, as the full green run shows. The only new behavior is a raise on a shape the lab cannot currently produce.
Worth flagging for sequencing: PR #207 also edits gateway/scripts/failure_lab.py (it ports the target safety fuse). The two changes touch different regions of the file, so they should merge without conflict, but whichever lands second will need its branch brought up to date first.

Overview
Fixes a mypy assignment error in the failure lab script where register_configured_upstream_mcp can return a dict, list, or None, but self.service expects a single service dict.
The lab now pins MCP_UPSTREAM_MULTI_TOOL_ENABLED=False in its Settings so an exported env var cannot accidentally enable multi-tool mode, which the one-tool harness does not support. Registration result is assigned to a temporary, validated with isinstance(..., dict), and RuntimeError is raised if the shape is wrong instead of silently widening the attribute type.
Lab.run wraps gateway.start() and the scenarios in try/finally so gateway.stop() still runs after a partial startup (DB and upstream client acquisition).

`register_configured_upstream_mcp` returns `dict | list[dict] | None`: a list
when `multi_tool_enabled`, one service otherwise, and `None` when the upstream
is disabled. The failure lab assigned that straight to `self.service`, which is
annotated `dict[str, Any] | None`, so mypy rejected the assignment.
The lab registers one upstream tool by name and leaves
`MCP_UPSTREAM_MULTI_TOOL_ENABLED` at its default of false, with
`MCP_UPSTREAM_ENABLED` true, so on this path the helper always returns the
single registered service. The narrow annotation is therefore correct, and
widening it would break the `execution_backend` read that follows. This narrows
the value at the call site instead and raises if it is ever not a single
service, so a configuration change surfaces as an error rather than a read
against the wrong shape.
Not caught in CI: `gateway/mypy.ini` excludes `scripts/`, and the type check
runs `mypy .`, which honors that exclude. Naming the file explicitly is what
surfaces it.
Verified: mypy clean on the file and still clean across app/, ruff check and
format clean, 13 lab tests pass, and a full run reports ok with 13 scenarios at
87 of 87 checks without tripping the new guard, with `execution_backend`
reading `upstream_mcp`.

Walkthrough
Gateway.start sets MCP_UPSTREAM_MULTI_TOOL_ENABLED to False and validates the upstream registration result. Lab.run calls gateway.start() inside a try/finally block, so gateway.stop() runs if startup raises.
The change is mergeable; adding the environment-override regression test would protect the fixed startup behavior.
Security architecture risk: Minimal · up to 9a207
The change keeps the laboratory in its intended single-tool mode and attempts cleanup after startup failure. The reviewed changes do not expand network exposure, weaken authorization, or modify production registration behavior.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
inferred — The demonstrated exposure is confined to the local laboratory process and its run data. Environment-controlled multi-tool selection is narrowed rather than expanded; no new path from an external caller to registration, administrative credentials, or network execution was established.
Trust Boundaries and Controls
observed — The laboratory now overrides inherited multi-tool configuration explicitly and checks the registration result before downstream dictionary access. The guard reports only the unexpected type name, not registration contents or credentials.
Resilience and Maintainability Implications
observed — Cleanup is attempted after partial startup, but remains sequential and backend-wide rather than transactional or per-instance. A close failure can prevent later cleanup, and provisioned identities are not revoked by stop. The CLI creates one Lab instance and refuses populated run directories; concurrent or repeated in-process use is not an established isolation guarantee. These constraints predate the patch, while failed startup gains an additional cleanup invocation.

…tart
Two review findings on this PR, both verified against a real run.
Pin MCP_UPSTREAM_MULTI_TOOL_ENABLED. `Settings` is a pydantic-settings model,
so any field not passed explicitly is read from the process environment. The
lab passed MCP_UPSTREAM_ENABLED but left the multi-tool flag to its default, so
an exported MCP_UPSTREAM_MULTI_TOOL_ENABLED=true put the lab into a mode its
one-tool design does not support. Measured, with that variable exported:
before, the run exits 1 with an unhandled ExceptionGroup traceback and writes
no parseable summary; after, it exits 0 and reports 87 of 87 checks.
The mechanism is not the one the review predicted. It is not the new
`isinstance(registered, dict)` guard raising: `UpstreamMcpConfiguration.
from_settings` rejects the configuration first, at
`app/services/upstream_mcp.py:237`, so registration never returns and the guard
is never reached. The fragility therefore predates the narrowing rather than
being introduced by it; pinning removes it either way, and makes the
narrowing's single-tool assumption explicit instead of contingent on ambient
environment.
Bring gateway startup inside the cleanup boundary. `run_lab` awaited
`Gateway.start()` before its `try`, so any raise in startup skipped the
`finally` that calls `Gateway.stop()`, leaking the database engine and the
upstream HTTP client. The traceback above propagates from exactly that line.
`stop` null-checks each client and `close_db` is safe, so a partially started
gateway is cleaned up rather than masked by a second error.
Verified: mypy clean on the file and across app/, ruff check and format clean,
13 lab tests pass, a full run reports ok with 13 scenarios at 87 of 87 checks,
and the same run with MCP_UPSTREAM_MULTI_TOOL_ENABLED=true exported now also
passes.

Lab.run() calls Gateway.stop() while unwinding startup or scenario failures. If any sequential cleanup call raises, later clients, backend unregistering, or database closure are skipped. The cleanup exception can also replace the original failure.

The previous commit pinned MCP_UPSTREAM_MULTI_TOOL_ENABLED to False in the
lab's Settings call but left the comment below the registration call saying
the lab leaves that field at its default. The two now contradicted each
other, so a reader could not tell whether single-tool mode was pinned or
merely inherited. Say that it is pinned.

On the outside-diff finding in the latest CodeRabbit review, "Make Gateway.stop() continue cleanup after an error" (failure_lab.py:1783-1826): not acting on it, and here is the path I traced.
Gateway.stop() is unchanged by this PR. What this PR changed is that stop() is now reachable after a partial start, so the question is fair: can any of its three steps raise and skip the rest?
I ran each one in exactly the state the finding postulates, rather than reading it off:
Step
In a partial-start state
Result
client.aclose() for each of the three clients
each is None-guarded; the chain is AsyncClient to LossyTransport.aclose to ASGITransport.aclose, which is a no-op
no raise, idempotent across two calls
unregister_execution_backend("upstream_mcp")
nothing registered for that backend
returns 0, no raise
close_db()
engine never initialised
returns, no raise
unregister_execution_backend is a dict comprehension over _local_registry plus unregister_local calls that are themselves membership-guarded, so it cannot raise regardless of registry state. close_db is guarded by if _engine:. So there is no reachable path here where one step's failure strands a later one.
I am also declining the shape of the suggested fix independently of reachability. It wraps all three steps in bare except Exception: pass. This script writes the artifacts CI pins the published failure-lab numbers to, so a cleanup failure that is silently swallowed is worse for it than one that surfaces: the run would exit zero having failed to release the database or unregister the backend, and nothing would say so. If a real cleanup hazard is ever found here, the fix should report what it caught, not discard it.
Happy to revisit if a reviewer can point at a cleanup step that does raise in practice.
Separately, two things worth flagging on this PR rather than leaving in the check logs:
Cursor Bugbot could not run on this head: "usage limit reached" (requestId 69b97304-a1c9-4f07-857b-fed20a3d59ef). So d3ef6f6 and 02f61fb carry no Bugbot review. Raising that limit is an account owner action; I am not touching it.
I have not ticked the "Fix comments" autofix checkbox, and will not.
Merged main into the branch (clean, no conflicts) at b17cb7c; two later commits (d3ef6f6, 02f61fb) are on top. CI is green on the current head 02f61fb: 22 pass, 4 skipped. Locally on the merge: gateway/tests/test_failure_lab*.py 225 passed, and ruff check and format are clean on gateway/. Heads up: #207 also edits gateway/scripts/failure_lab.py, so whichever of the two merges second may need a conflict fix. Not merged.
Brought this branch up to date with main: it had gone behind after five commits landed (e49ee64 to 7ffe53a, including #273's rate-limit rekeying and the ruff 0.17.2 bump), which is why it could not merge. New head 9a207c4, a signed-off merge commit with no conflicts; this PR's own diff is unchanged.
Re-verified on the merged tree rather than relying on the clean merge: ruff 0.17.2 check and format clean, mypy --config-file=mypy.ini scripts/failure_lab.py app/ clean across 213 files, tests/test_failure_lab.py 13 passed, and a full run reports ok: true, 13 scenarios, 87 of 87 checks, with all seven verdicts unchanged (gateway_reduces_effects_vs_native_baseline still false).
Note for the reviewer: the REVIEW: PASS above names 02f61fb, which is no longer the head, so it needs re-confirming against 9a207c4.
